Most leadership teams have a sense of what isn't working. Sonas Team Health makes it specific.
A 36-question survey across eight dimensions gives your team a shared, data-led picture of how it actually operates — returning a percentage score per dimension and an overall composite Sonas Team Health score.
Sonas Team Health is a three-part engagement: a confidential assessment, a facilitated workshop, and 1:1 coaching.
The assessment measures how your team operates across eight dimensions of high performance. It's not a survey about how people feel — it's a diagnostic of how the team actually functions: whether commitments are kept, whether difficult conversations happen early, whether leadership creates the conditions for people to do their best work.
The workshop takes that data and uses it as the starting point for an honest conversation. A Sonas Leadership Coach moves the leadership team from scores to root causes to a concrete, leadership-owned action plan.
Three months of 1:1 leadership coaching follows — embedding what the team committed to in the workshop and supporting leaders as the plan is put into practice.
The full engagement runs in three phases:
Assess → Workshop → Integrate

Every team member completes the 36-question survey — takes around 10–15 minutes. Each person selects their sub-team so results can be broken down across the organization.
Before the survey goes live, you can review and adjust the question wording. We share the full set, you propose any changes, and we agree the final version together. Responses are anonymous. Aggregate results go to the facilitator and team leader only.
Once responses are in, the platform generates:

The facilitated session uses the results as the foundation for a structured team conversation. The design varies by team, but the arc is consistent: from data to diagnosis to action.
The session is not a presentation of results. It's a conversation — one that might be uncomfortable, because the data makes certain things hard to ignore. The Sonas Leadership Coach's role is to hold that space: ensuring the conversation goes somewhere real rather than staying at the level of polite agreement.
A typical session moves through:

Development work only has value if it lasts. The integration phase embeds what the team committed to in the workshop into daily practice.
Three months of 1:1 leadership coaching with a Sonas Leadership Coach to embed what was agreed — accountability check-ins, real-time support as the plan is put into practice, and the skills to sustain the change.
An optional repeat assessment is available to measure movement against the baseline
Most teams find that the workshop surfaces commitments that are easy to make in the room and harder to keep in the week that follows. The integration phase is designed specifically for that gap — holding the team accountable to what it agreed, and adjusting the approach if something isn't landing.
Clarity on why the team exists, where it is headed, and how success is measured
Whether people feel safe to speak up, challenge ideas, admit mistakes, and take risks
Whether commitments are kept and ownership is shared — not left to the manager alone
Whether feedback flows in all directions and difficult conversations happen early
Whether the team regularly reflects, improves, and invests in growing collectively
Whether the team has the clarity, autonomy, and efficient processes to do great work
Whether the team is well led — direction is clear, people feel supported and developed
Whether the team consistently delivers, learns from shortfalls, and knows if it is winning
Each dimension is scored as a percentage. The overall Team Health score is the average across all eight dimensions. Results fall into one of four bands — Strength, Developing, Needs Attention, or Critical Gap — so the team immediately knows where to focus.

The Sonas Team Health engagement works best when a team is ready to be honest about how it operates — and when there's a leader willing to hear what the data says.
It's a strong fit for:
It's not a fit if the team isn't ready for an honest conversation, or if leadership is unwilling to take the results seriously. The assessment will surface things that are sometimes uncomfortable to see — that's the point.
Most team assessments produce a report. This one produces a conversation — and a plan.
The Sonas Team Health engagement is built and maintained in-house, which means the platform is designed specifically for workshop facilitation rather than for generating dashboards that sit in a drawer. The eight dimensions were chosen because they represent what teams can actually change — not just what correlates with performance in academic literature.
Before the assessment goes live, we share the full question set with you. You can propose changes to the wording — language that fits your team's context, culture, terminology, and current priorities. Each suggestion is reviewed and agreed together before any responses are collected. Your team answers questions built for their specific context, not a generic instrument designed for someone else.
I bring 35 years of experience building and leading high-performance teams — including VP of Services at VMware, WW Leader for Success & Support at Broadcom, and VP Global Services at DDN. I have built, led, and turned around teams through acquisition, rapid growth, and structural change — and I bring that firsthand experience to every engagement. I've sat in the leadership seat tackling the problems your teams are dealing with. I know what a struggling team looks like from the inside, and I know what it takes to turn one around.
The engagement works best with teams of at least 5 people. Larger organisations can run it across multiple sub-teams simultaneously if needed. Results are grouped and analyzed by sub-team. There is no limit to the number of sub-teams that can be created, and no limit to the number of team members who can complete the assessment.
From kick-off to the end of the coaching phase, the typical engagement runs approximately four to five months:
Both options are available.
In-person sessions tend to create stronger conditions for honest conversation and are recommended where possible — but the engagement runs effectively over video for remote or internationally distributed teams.
Individual responses are never shared — only aggregated results at the team and sub-team level are visible to the facilitator and team leaders. Participants can answer honestly without concern that their individual scores will be identified.
Pricing depends on team size and the scope of the engagement. Get in touch for a tailored proposal — the first conversation is always a no-commitment scoping call.
The three-month coaching phase is a core part of the engagement — it's what turns workshop commitments into lasting change. That said, if your situation is different, get in touch and we can discuss what makes sense for your organization.
Yes. Before the assessment goes live, we share the full 36-question set with you. You can propose changes to the wording — language that better fits your team's terminology, culture, or current priorities. Each suggestion is reviewed and agreed together before any responses are collected. The result is an assessment that feels specific to your organisation, not a generic instrument dropped into your team's inbox.
No commitment — just an honest conversation about where your team is and whether this is the right fit.
